What should a small business automate first?

Automate tasks that repeat often, follow clear rules, and carry low risk if a mistake happens, such as answering common questions, entering form data, sending reminders, and scheduling posts. Score each candidate task with the four-factor method below and start with the highest score.

How do I score a task for automation?

Rate each task from 1 to 3 on four factors. The automation score is Time + Frequency + Rule clarity + (4 minus Risk). The maximum is 12. Start with the highest scores.

  1. 1

    Time

How many hours per week does the task take? 1 = under 1 hour, 2 = 1 to 3 hours, 3 = over 3 hours.

  2. 2

    Frequency

    How often does it happen? 1 = monthly, 2 = weekly, 3 = daily.

  3. 3

    Rule clarity

Can you write the steps down? 1 = mostly judgment, 2 = some rules, 3 = clear rules.

  4. 4

    Risk

    What does a mistake cost? 1 = low, 2 = moderate, 3 = high.

Which tasks usually score highest?

The scores below are examples to show the method. Score your own tasks, because your business is different.

Task (example)TimeFrequencyRule clarityRiskResult
Answering the same customer questions3332Strong first candidate
Entering form data into a spreadsheet2331Strong first candidate
Sending appointment reminders2331Strong first candidate
Scheduling social media posts2221Good, with an approval step

Handling refund disputes1113Wait; needs human judgment

Which tasks should wait?

Tasks with high risk or little rule clarity, such as pricing decisions, disputes, and sensitive customer conversations, should stay with a person. AI can prepare drafts or summaries for those tasks, but a person should decide.

Common questions

How many tasks should I automate at once?

Start with one or two. Prove they work, review the results, and then add more.

Do I need special software to start?

Usually not. Many first automations connect tools you already use, such as email, forms, and spreadsheets.

What if my highest-scoring task is risky?

Add a review step so a person approves the output before it is used, or choose a lower-risk task first.
